The situation

Six months post-acquisition, a hidden crisis surfaced. A 13,000-case imaging request backlog had accumulated over time without anyone having full visibility into its size or its cause. Patients were waiting months for referrals, physicians were frustrated, and the platform's reputation in the market was starting to take damage at exactly the moment it needed to be building credibility under new ownership.

What I built

An end-to-end workflow map that located the bottlenecks across staffing, hand-offs, and technology, rather than assuming where they were.

A dedicated imaging coordination team with daily backlog reduction targets, and workflow automation that removed the manual hand-offs the failures were coming from.

Staffing models built on measured capacity instead of estimates, and real-time dashboards that surfaced volume and throughput problems while they were still small.
