Board deck request → full governance and communication model in seven months

THE SITUATION

A PE co-investor brought me in to help prepare a board deck. The platform had a new CEO, committed capital, and a payer partner with clear expectations. But nothing was on paper. Strategy lived in the CEO’s head. Multiple stakeholders each held their own version of what the company was building, and there was no forum where everyone was looking at the same information. The board deck wasn’t the real problem. The problem was that a capable CEO didn’t yet have the governance infrastructure to bring a complex stakeholder group along.

WHAT I BUILT

• Strategic framework that codified market position, growth priorities, and success metrics. This got what was in the CEO’s head on paper and became the operating language the full stakeholder group could align around

• Monthly operating review template with KPI scorecards and financial reporting structures. This created the forum where leadership and investors looked at the same information for the first time

• Board communication model: two quarterly board decks, one investor presentation, and a reusable reporting system the leadership team could own going forward

THE RESULT

• The leadership team adopted the framework as the platform’s operating language, with strategy on paper for the first time

• The leadership team and board work from the same information, with a monthly cadence they run to act on it

• Milestone: the board authorized the next phase of capital deployment on the governance foundation

The leadership team runs monthly operating reviews and KPI scorecards as embedded cadence. They own the board communication model and produce each next deck themselves. They made the strategic framework the company’s operating language. The governance infrastructure the CEO needed to bring a complex stakeholder group along is now how the leadership team runs the platform.
